| With the increasing fierce competition of e-commerce platform and the rapid upgrading of electronic products,consumers have higher requirements for the availability and timeliness of goods.As a leading enterprise in the e-commerce industry,A Company has its own logistics system,therefore the procurement cost and logistics cost of the platform becomes increasingly important.The procurement cost affects the logistics cost and cash flow of the Enterprise.Therefore,whether the procurement department of A Enterprise can improve the procurement efficiency and reduce the procurement cost has always been the focus of enterprise.Based on the in-depth analysis and research of A enterprise’s procurement process,this work starts from the procurement business process optimization project and identifies the main problems of the supply chain department such as low procurement efficiency,unsmooth process,difficulties in dealing with unsalable products and high cost.Through the analysis and decomposition of the problems,it is found that the main reasons for the above problems include:1)Unreasonable procurement process in departmental information.There are many problems,such as lack of intercommunication,low procurement accuracy and so on;2)Loose process control,repetitive work and time-consuming;3)The communication efficiency is low due to the mutual restrictions with the performance indicators of the sales department.After sorting out the procurement problems of A Enterprise and the causes behind the problems.This work analyzes the procurement process of A Enterprise through ASME(American Society of Mechanical Engineers)analysis method,so as to accurately identify the problems existed in the process of A Enterprise and find out the waste points existing in the process.Then,the existing process is optimized by ESIA(Eliminate、Simply、Integrate、Automate)method to improve the accuracy and efficiency of process implementation,so as to solve the above problems in A Enterprise’s procurement process.ASME method is used to analyze the process problems and ESIA method is used to optimize the business process.Compared with the procurement process before optimization,the process time of A enterprise is reduced by 40%and the value-added efficiency is increased by 9%.It has proved that ASME method can accurately identify the problems existing in the business process,and ESIA method can also better optimize the procurement business process of A enterprises.This paper summarizes the analysis method and optimization method of process problems of A enterprise,which can provide references for similar enterprises to implement process.Through the analysis of A Enterprise’s process problems and the summary of the solutions of process problems,this work can provide references for similar enterprises in the implementation of process optimization. |
