| This thesis states the 15 months from Jan.2009 to Mar.2010 about the setting up stage for Logistic Department of CTGO as well as the working performance, including the actions of personal recruitment and training; process making and adjusting as well as relevant analysis.CTGO Logistic Department was set up in a special situation in the world wide financial crisis, the same time, logistic has a lot tasks to do and many difficulties in the organization, since CTGO logistic ever been under the management of Sales Department, Purchasing Department, Financial Department and Production Department which respond for internal logistic. Because the subordinated situation limited its working method, working direction and working standard, but these are not accord to the modern Logistic requirements, also not accord to the requirement of Auto Field Supply-Chain management. So that CTGO would to separate the responsibilities from other departments and to be independent to integrate all the logistic functions. But due to the internal situation and external conditions affection, the process is more difficult and the performance is not good as expected.During this period, main problems are high inventory, high cost of material, production plan is weak and the staff working efficiency is very low. Logistic can not fulfilled the daily tasks as required, and logistic service is not good as designed.When we have time to look back, we would like to have some teaches from the last experience, analyze the problem and find out the solutions, finally mean to get ready for the future and improve the logistic performance.Firstly, for the continuously development, how to improve the warehouse working situation is the most important, because the last period already shows the space is too much tight for the running of CTGO, which is the thing to hold back to go further. Second, to reduce the high level stock is most important for the whole company, because almost all the problems are caused by this, this is the root cause for the CTGO difficulties. Such as the space tight, the equipments problem, handling difficulties, labor overload, planning problem, etc. While, to get rid of the stock is not only logistic. It is very necessary that the company all the departments are working on their own things and done good the result, then the total can be improved.Third, to strengthen the planning function, is the way to avoid the risks in advance to guarantee the plan go smoothly. This requires the whole company aware the importance of the planning, to support the planning.At the same time, to change the ideology of the people, to rule the working specification are both the way to be done and must to be done as the improvements. But, whatever the plan are excellent, actions are very important to be taken. The working key is to supervise and control the actions, to guarantee all the implementations are done as required. Also strengthen the planning and keep the plan stable, will be good to all the operation involvers.After the improvement done, we expect to achieve the goal of decreasing the inventory, reducing material cost, the plan more stable and simplify the process. |
