| Shanghai Huizhong Automotive Manufacturing Co., Ltd., as a representative state -owned enterprise, which produces trucks and parts of vehicles, now is at the moment of business and organization changing. How to find an effective transforming way in the practice is a fateful and arduous task.This dissertation chooses supply-produce-sell system as a study object, which is seemed as the most important part of manufacturing company, then adopts the research method of SORO Model.Firstly, putting forward many problems from the present situation of supply-produce-sell system. Through defining details of organization transforms, clearing changes from responsibility management to procedure management, it realizes the goal of increasing efficiency of the whole enterprise by the following two key functions: customs-guide and procedure-concentration.Secondly, deeply analyzing the influencing factors: external circumstance and internal power, then Summarizing the key factors among them to make readers have good understanding to the necessary and imminence of transforms. Then, describing the transform scheme in details, by the way of making sure the purpose of dynamic balance of organization transforms, and five principles which should be conformed in process. In this scheme the main task is redesigning the management responsibility of different departments, merging some responsibility of the planning and logistics department to establishing authority of the planning and logistics department in this field; strengthening the responsibility of purchasing department; enhancing the responsibility of marketing department. Meantime, designing the transforms scheme of integration in production field. To ensure the transform scheme effect and successful in the end, it demands the enterprise make good preparation in both idea and business sides. Progressively Effective implement of responsibility transforms and assistant methods such as quality, external service, and salary will make the scheme more perfect.Finally, evaluating the achievement and efficiency from transforms, it shows transforms brings huge benefit. However, we can't deny that as a long-term and complex project, transform is hard to avoid some negative effect and harmful factors, no matter slow or blindly putting forward is possible to bring large risk. It is said that this dissertation gives objective evaluation to the whole effect of transforms from two aspects, managed achievement and possible negative effect.Because the theme of dissertation takes from enterprise's practice, I hope it can offer a relatively complete scheme to organization transforms of Huizhong's supply-produce-sell system, and give beneficial reference to transformed operation at present and in the future, as same as to the other manufacturing companies. |
