In recent years, the corresponding market andenvironmental change is exceptionally fierce. The company meets the traditional businessgrowth slowed, alternate of old and new technology, the problem of network convergence speedetc. Communication industries enter the transformation period.In this paper, based on the strategic management theory and related literature, introduce thebackground of the current video communication industry. Describe the development of BYcompany and problems. Using PEST to analyze the company’s external, while using the fiveforces model to analyze the industry environment. Value chain analysis of several aspects ofmodel to analyze the internal organizational structure, marketing, corporate finance, research anddevelopment capabilities, brand resources, a comprehensive understanding of the internalresources, ability condition. Through the SWOT matrix, the thesis summarizes the statusarrangement inside and outside the company can choose the strategic transformation scheme.
