After20years rapid expansion, Chinese printing industry has been from early"profiteering industry" into "low-profit industry" today which resulted from wastingresources by the blind construction and redundant construction and cutthroatcompetition. Printing enterprises want to continually survive in the fierce and brutalcompetition environment, but the old methods about depressing raw material price,adding equipments and technology investment to expand the market share is no longerapplicable. As same as the other printing enterprises, S company is faced with therealistic problem that how to continually satisfy the market demand, preserve existingorders and gain more orders without increasing costs. Nowadays, to improveenterprise internal production system has become the prevalent method of coping withthe market competition.TOC is a management method which bases on the enterprise realistic conditionsand constraint factors, concerning with increasing the throughput of enterprise, usinglimited resources to bring out the maximum throughput, after then effectivelyreducing the operating costs of the enterprise and realizing the ultimate aim. It is notsimply to reduce costs or enhance efficiency and extremely according with presentproduction system improvement.The thesis takes realistic improvement of S company hardcover productionsystem for an example, uses TOC application tools as TOC and TP, TOC FFS etc.,aims at current production bottleneck problems in hardcover production system,researches on how to identify and eliminate the bottlenecks, realizes the totaloperation efficiency improvement of hardcover production system, eventuallyachieves the goal of increase corporate profits. First of all, to describe the workprocess and current situations to ensure the direction and aim of the improvement.Secondly, to identify the bottlenecks in hardcover production system by analyzingeach work sections’ production capacity. And then, making measures to exploit thebottlenecks to enhance the use ratio through analyzing the reasons of constraintsgeneration. Thirdly, making the non-bottleneck work section submit and coordinate tothe bottlenecks, and founding the MSBB performance measurement target system forpromoting TOC improvement. Finally, founding the TOC continuous improvementmechanism to avoid generating new bottlenecks.The thesis has confirmed TOC improvement is very feasible and useful inprinting enterprises by the realistic improving case in S company hardcoverproduction system: On-time delivery rate rises from25%to83.67%, inventoryturnover days drops from97.56days to63.24days, production efficiency rises by 34.7%. It provides a good reference and experience to the other production system inS company and the other printing enterprises. It is beneficial for the managementreform and transformation of books and periodicals printing enterprises.
