In recent years the bank business make a spurt of progress, G bank is currently not only face fierce competition, but also facing the Internet financial company competition. In order to win the market competes, the G bank need to update its business more quickly. Fast implementation of the bank new business needs the support of information technology, at present, there are many problems in the G bank software development center. Such as the satisfaction of business department is not high, R & D management process is too complicated and lengthy, the project development cycle is too long, poor communication, the efficiency is low and the project development team’s responsibilities are not clear. How to solve these the problem through the method and the process optimization theory is the focus of this paper.First of all, this paper introduce the theory of project management and process optimization theory. Then taking G bank software development center of research and development process as the research object, through to the business and Development Center staff as the investigation object, carries on the investigation to the development center of R & D service satisfaction and development process of the status quo, analysis of the current development process problems to be solved from the result of the survey center. And then carry on the thorough analysis to the existing problems during the process of research and development of process development center by By using the method of flow chart, ASME, fish bone diagram and so on. According to the analysis results, the above process is optimized by ESEIA method. Finally introduced the security and measures for the development of R & D center process optimization and implementation effect.In this paper, useing of process optimization method to optimizate the R & D management process, such as the version control process,approval process and Bug management process.After the optimization, R & D satisfaction and the demand backlog rate, demand for the implementation of timely, production approval takes index have been significantly improved. In this paper, the R & D process problems of the G bank software development center have been solved. At the same time, the theorys of business process optimization have been practiced. And this paper also has certain reference value to those enterprises which has the same development flow problem.
