In recent years, with the support of national policy and the development of economy, the domestic and foreign automobile enterprises has been rapid development, greatly ascend, also get the production and marketing of BQ company subordinate's luxury brand in sales more than BMW at a stroke, a historic leap. In order to meet the market's growing demand for BQ car, need to improve production efficiency.In order to increase the production capacity, improve the JPH, in this paper, scientific analysis the existing production line of BQ company assembly shop and identify the bottleneck workstation of production, namely the chassis three line transfer station. First of all, the use of lean production in the typical 5W1 H method to analyze the present chassis transfer process, determine the problem; Secondly, use ECRS principle analysis each links of the existing process, according to the real data on site, the mechanical structure and electric control have developed detailed optimization; Finally, the optimization of formulation plan feasibility analysis, risk analysis, minimize the possibility of occurrence of a risk to a great extent, and aims at some risk to alternative. In the process of optimization scheme, to control the quality strictly according to the request of six sigma, thus powerful guarantee the implementation effect of optimization scheme. And the idea of continue to improve goes ahead, to consolidate the optimization results.Through to change the chassis transfer method, from the original waiting for the car to the initiative to pick up the car,from the original plate chain conveyor changed to now fast transmission, plan after the implementation of data analysis, production rhythm from 30 JPH(Job Per Hour) increased to 40 JPH, assembly workshop finished car rolled off the production line for increased from 480 to 640. By optimizing the chassis through this bottleneck location process, greatly reduced the production time, reduced the cost, improve the production efficiency.Lean production have great advantage in the aspects of improving production JPH, analysising bottleneck location and balancing line in the actual production by using its powerful tools and analyse and solve questions methods, while six sigma on quality control to the theory of lean production are insurmountable height, so in the manufacturing group lean production theory is used to improve the JPH, six sigma theory is used to control production quality, only the two organic combine, can make the process improvement of transfer station achieve a good result.
