With the development and mature of the domestic industry technology,customer demand for product diversification and customization is increasing accordingly.This for the traditional standard manufacturing enterprises is not only an opportunity,but also a challenge,how to provide different type products,increase the technical barriers,enhances the core competitiveness of the products,so as to avoid a price war.At the same time,how to balance between the traditional standard products and customized products in internal processes,project management and enterprise resource utilization,has became a new problem for many manufacturing enterprises.H company is in such a market environment of full of opportunities,challenges and contradictions.On the basis of consulting a large number of literature research and practice,H company's problems met when executive the GW customer's mass customization projects,the main works of this thesis are as follows:1,Combining the development trend of wind power at home and abroad,the characteristics of GW customer's mass customization project,H company's organizational structure characteristics and the status of the customized product development process,through the questionnaire survey analysis,customer problems point distribution table and distribution are obtained.2,Through the author's trouble spots,it is concluded that the main cause of this problem point is the communication link,poor timeliness;Project enforcement is poor;Process flexibility is poor.Has laid a good preparation for further optimization and improvement.3,Using ECRS method,change organization structure from the matrix structure to the project type organizational structure,project manager got greater rights to make it more adapt to the needs of customers and modern manufacturing enterprise project management;4,Improved communication mode,optimize the communication link,directly contact by functional team of factory in instead of through the product manager as only window between factory and customer before,make communication more directly and smoothly and more efficient.5,Using WBS,responsibility matrix method to simplify the procedure of the development of customized products,milestone by five down to three,document number changed from thirty to nine at the same time,update the flow chart of project development at the same time.Also discussed the possibility of quick sampling.6,Review table formed through the questionnaire and investigation,intuitively compared the effect of process optimization.At the same time highlighted the enterprise organization improvement in other four aspects respectively.This thesis,in the combination of internal and external problems met,introduce the process optimization of H company during the change of standard products to customized products,and show us a greatly improving the organizational efficiency and customer satisfaction,and also very important case study for other foreign manufacturers.Also in the tread of industrial 4.0 and China made 2025,to foreign manufacturers how to better and faster to adapt to the situation of China mass customization project implementation also has the reference value greatly.
