With the growth of Chinese economy,cars are becoming more and more popular,and the market demand for motor controllers,one of the important parts of cars,has also increased.G Company is a high-tech enterprise engage in the development and manufacture of auto parts,which main products are tire pressure detection system,lighting system,seat system,motor controller,etc.Among them,motor controller is one of its representative products.In order to enhance its competitiveness in the market,G company must change the rough production methods and improve production efficiency,so that they can respond more quickly to changes in market demand.Firstly,this paper takes motor controller production line of G company as the research object,and selects the production workshop as the improvement object according to the improvement feasibility analysis.This paper explores the factors affecting the production capacity of the production line from the five perspectives of man,machine,material,law and ring,which find that unbalanced operation,excessive handling and on-site chaos are the main factors.Secondly,this paper uses time analysis,process program analysis,layout analysis,operational analysis and on-site analysis to explore the three mechanisms that affect the efficiency of the production workshop.Then,this study uses 5W1 H questioning technology and ECRS principle to study the improvement direction of the company's problems,which analysis results show that the test 1 and the test 2 stations are merged,the GP12 & packing station is deleted,thereby optimizing the field layout and improving the field working environment.The improvement plan eventually increased the line balance rate from 75% to 89% and the handling distance by 7.5 meters.Finally,the simulation software is used to simulate the improved scheme.From the simulation output,it can be seen that the daily production capacity is increased from 602 to 673,which is greater than the target daily capacity of 663,thus verifying the feasibility of the scheme.Through the above-mentioned work,this study achieves the goal of optimizing,improving the production process and meeting customer needs and reducing costs of Company G.It is hoped that the research and optimization work will provide some reference for the improvement of the production line for other similar companies.
