| At present,G company still adopts the traditional project management mode,which manages individual projects in a decentralized way.However,with the development of multiple projects at the same time,enterprises begin to face the problems of intensified internal resource conflicts,unbalanced organizational functions and backward management tools.G company urgently needs to optimize the existing project management system to ensure that G company shareholders maximize their investment returns.Based on the theory of portfolio management,this paper analyses the management problems of G company,finds out the causes of the problems,and provides the optimization scheme of portfolio management from three aspects: priority evaluation,organizational structure optimization and management information system.Firstly,a portfolio priority evaluation model based on enterprise strategy is constructed,and the Balanced Scorecard tool is used first.This paper establishes an evaluation system around enterprise strategy analysis,uses AHP to quantitatively analyze and evaluate the weight distribution of each factor,and then calculates the comprehensive score of each project portfolio by using the principle of fuzzy comprehensive evaluation.The project portfolio is scored by enterprise experts,the comprehensive score of the project is calculated,and then the project is sorted.Establish a portfolio priority evaluation model for G company,and synthetically evaluate the project according to the evaluation criteria formulated by company strategy,so as to promote the allocation of internal resources and maximize the performance of the company.Secondly,the paper puts forward the methods and steps of building enterprise organizational PMO: demonstration,start-up and planning of PMO construction projects,investigation of organizational status and popularization of PMO concept,establishment of PMO and operation of PMO.Finally,the method and steps of building a set of enterprise portfolio management information system are put forward: consultation,customization,import,training and maintenance,and the construction scheme of project portfolio management information system is provided from the aspects of system establishment process and functional requirements.Through the application of G company’s portfolio priority evaluation model in case practice,and put forward safeguard measures for organizational structure optimization scheme and management information system optimization scheme,it proves that the optimization scheme provided in this paper can effectively promote enterprises to use resources more effectively and promote the success of enterprise strategy. |
