As a new driving force of the national economy,the real estate industry has made a remarkable contribution for the rapid growth of China's economy.With the development of the industry,the competition among enterprises becomes severely stiff,which has made that,in which ways to improve the competition of both the company and the project,the most concerned subject for entrepreneurs.To be more specific,it deserves furtherer study of schedule management during the construction.In this paper,through a practical case,the schedule management process is analyzed in order to discover the crux and propose optimization plan,so that the project could proceed smoothly and provide reference for similar projects.Firstly,the previous schedule management plan of Agile Co.,Ltd.residential project in Huzhou is dissected in terms of organizational structure,task allocation,task relationship and durations.It is discovered that uneven distribution of personnel,unreasonable duration estimate,weak deviation rectification measures are the main problems in the previous schedule management plan.Secondly,the work breakdown structure(WBS)is applied to decompose the project task,and program evaluation and review technology(PERT)is adopted to assess the reasonability of the duration.According to the new decomposition and duration result,some of the series tasks are adjusted to be carried out parallelly,and dual code network diagram is redesigned,leading to a total construction period of 828 days,which saves up to 103 days compared to the original construction period,accounting for 11 percent of the total construction period.What's more,the human resource expense is reduced by a half.Thirdly,based on the optimized plan,the main principle and the implementation,as well as deviation analysis,are enacted by the following steps:(1)Adjust the organizational structure to reach the most efficient status;(2)Develop a specific implementation plan and assign different heads and executors to each task;(3)Analyze the deviation of the practical process with Earned Value Method and take action to rectify accordingly.Lastly,the overall optimization is reviewed and concluded,followed by further research orientation in project schedule management.The theory of project management and practical operation are combined not only to cut back the overall construction period,but also to reduce the cost of the project.As for the case quoted in the paper,that is,Agile Co.,Ltd.residential project in Huzhou,the project completed construction ahead of time and fulfilled all goals successfully.The study of this paper will provide a well practical case in schedule management for other similar projects,which will promote project manager,so as other project participants,to apply project manage theory into practice.At the same time,it is wished that other companies in real estate industry may make joint efforts on scientific project management so that the industry serves better for the economic transition of China.
