In manufacturing industry,customers always have high expectations on better products and service,we also keep making every effort to upgrade and improve our products.During this process,product changes are necessary,suppliers also have to make various changes to better meet end users’ requirements to survive in the competition and take more market share.The thesis chose C company to be the study object,by deeply analyzing and researching on the current situation of their supplier changes VPCR projects management,we found some issues and give some proposals to fix them.C Company has over 70 VPCR projects of supplier changes,the main purposes for these supplier changes projects are to improve the quality,to expand the capacity and to reduce the cost.There are so many projects and they have big issue of project management.The work assignment for the project team members is not clear at all,the project leader cannot bear it any more,the team performance is very poor.The VPCR project management process is quite complicated,whole project lead time is very long and most projects have been open over 300 days.There are some proposals as below to fix these issues.First,we follow the method of Activity Based Classification to categorize all the projects into three types,focus on the critical projects and give up the unimportant projects to decrease the projects quantity;and we use The 80/20 Rule to manage the top 12 supplier which take up 80% of total spending,especially pay high attention to their quality control and capacity planning.Second,we use RACI matrix to define the responsibilities of each team member,to make clear work assignment and fix the owner for each task;and we arrange some training to improve team members’ program management skills and execution capability.Third,we optimize the project management process,simply the approval process,shorten the lead time of each section,and define a VPCR wavier list for some supplier changes to make everyone work more efficiently. |
