In order to cope with industrial changes,many traditional car companies have embarked on the road of transformation and begun to enter the field of new energy vehicles.However,in the process of transforming new energy,traditional automobile enterprises are facing many risks,especially in the process of new energy vehicle development.Because the vehicle structure,operation mechanism,functional characteristics and technical requirements of new energy vehicles are quite different from those of traditional oil vehicles,traditional automobile enterprises will encounter a lot of difficulties and challenges in the process of vehicle development.Therefore,it is necessary to do a good job in project risk management,so as to provide a comprehensive guarantee for the development process of new energy vehicles.This paper first puts forward a set of schemes for the risk management of new energy vehicle development in the transformation of traditional automobile enterprises,and then introduces Company A as a case from the whole to the individual.Combined with the knowledge of modern project risk management,the expert interview method is used to sort out the historical risks in the vehicle project of Company A,and the possible risks in the follow-up project are predicted.Then,the project risk management evaluation model is constructed by combining the questionnaire method,analytic hierarchy process and fuzzy comprehensive evaluation method.According to the evaluation results,a deeper internal cause analysis of the vehicle development risk of Company A is carried out from the perspective of system dynamics,and suggestions and measures for risk response and risk monitoring are put forward,so as to provide reference for the traditional automobile enterprises in the transformation of the automobile industry.According to the above steps,this paper conducted interviews with 28 new energy vehicle development experts of Company A,initially collected 98 risk issues in vehicle development,and extracted 70 effective risk issues,which were sorted into the risk database.The risk problems in the risk database are marked,and after further classification,the risk classification structure is initially formed.Based on this structure,this paper takes many Industry experts of new energy vehicle development in Company A as the survey object,carries out a questionnaire survey,and determines the weight and score of risk indicators through analytic hierarchy process and fuzzy comprehensive evaluation method.On the basis of risk structure,risk weight and risk score,this paper introduces system dynamics,establishes the causal diagram of risk subsystem and total system,and draws the risk flow diagram of total system on the basis of causal diagram,and completes the further combing and analysis of risk indicators.Through the system dynamics flow diagram,this paper simulates the effect of risk index optimization by substituting the risk index optimization coefficient,so as to complete the in-depth evaluation of each risk index.The results show that in the field of risk,schedule risk has a greater impact on the overall project risk and relatively requires more attention;In the risk indicators,the design of problem scenarios is relatively universal,with high commonalities.The indicators such as untimely locking of solutions,insufficient supplier control capabilities,insufficient quality verification,unreasonable goal definition,and insufficient development cycle have a greater impact on project risks and should be given special attention.Regarding the risk response measures,it is recommended to focus on improving the team ’s professional ability,more timely lock-in solutions,and improving team development experience,which can relatively bring greater benefits to the overall risk optimization of the project.Finally,according to the content of the previous risk indicators,this paper puts forward the countermeasures of risk problems one by one and puts forward the measures of risk monitoring based on the discussion results with the experts of new energy vehicle development of company A.The innovation of this article mainly lies in the selection of research perspectives and the combination of risk assessment methods,which mainly include the following parts:(1)In the past research,there are few articles on the risk management of new energy vehicle development projects from the perspective of traditional vehicle enterprise transformation.(2)This paper combines the analytic hierarchy process,fuzzy comprehensive evaluation method and system dynamics model,combs the internal relationship between risks,and attributes them to the source of risks.The simulation quantifies the influence relationship between different risk points,and provides a new idea for risk assessment.
