The education and training industry is an important part of China’s education and has broad market prospects.With the emergence of COVID-19 and the introduction of the "double reduction" national policy,the market for non-discipline training schools has developed,but it also faces many challenges.Kunming TY Art Training School was established in 2008.Its predecessor was Kunming TY Culture and Art Training School.With the help of the double reduction policy,the school was changed from a non-profit to a for-profit training school.For non-disciplinary training schools in the off-campus training market under strict supervision,facing higher risks and a more competitive market in the future,it is particularly important to effectively analyze the internal and external environment and formulate reasonable and executable strategic plans.Combined with theoretical tools,through macro environment analysis,industry environment analysis and market research,this paper deeply analyzes the external macro and points out the direction for the formulation of specific development strategies.In terms of market research,this paper takes school-age students and their parents in Kunming and surrounding areas as the research objects,and based on online information,collects and analyzes cloud images of related topics from non-disciplinary educational institutions,and uses factor analysis-based K-order The clustering method is used to group and analyze the customer groups,classify the groups of non-disciplinary training institutions,and analyze the factors of different groups signing up for training institutions.At the micro level,this paper analyzes the current situation and existing problems of the development of TY training institutions,from the perspectives of the company’s basic profile and its existing comprehensive operation capabilities,corporate culture,human resources and curriculum,financial performance,and core competitiveness.explained.It is concluded that the TY training school has the problems of high funding pressure,scarcity of talents for service and marketing channel expansion,insufficient course innovation,and low flexibility in teaching methods in the face of the epidemic.The SWOT matrix of TY training school determines that TY training school should implement the SO development strategy,take advantage of advantages and grasp market opportunities,and deeply cultivate and develop the market.Combined with the current continuation of the new crown epidemic and the impact of policy risks,this paper also recommends the implementation of the ST stable strategy to assist the SO development strategy.TY training schools should use their existing brand advantages and market position to lower the threat of the epidemic and policy risks.The development strategy suggestions put forward in this paper include: Strengthening the construction of teachers;Optimizing class structure;Flexible teaching Methods;finally,pay attention to risk management.In addition,based on the analysis of TY training school,this paper puts forward the market development strategy suggestions of Kunming TY Training School: clear customer classification,provide diversified products and price system;Strengthen publicity and marketing to expand the brand image of the school;Strengthen the implementation of policies to guide the healthy development of the school;Seize the market demand,expand market share and radiation intensity,the purpose is to strengthen market development,expand market share.
