With the rapid development of the economy and the increasing progress of science and technology,the market competition faced by manufacturing enterprises is becoming more and more fierce,and how to effectively enhance the competitiveness of enterprises has become an important topic of concern for managers.At this stage,for the LCD panel industry,the demand for products in society and the market shows a personalized and diversified development trend,and the traditional mass production mode will gradually lose competitiveness in the future market.In order to comply with the development of the market,enterprise producers are also constantly exploring the road of optimizing the multi-variety and small batch production mode.As a classic production management method,lean production has been successfully used in many fields,which can provide certain theoretical support for the on-site improvement of enterprises.In this paper,taking the S product production line of Company X as the research object,starting from the lean management of the production line,the comprehensive optimization of Beol capacity planning,production line balance,site layout and production management is carried out.First of all,through the on-site observation of X Company S product production line and the analysis of the production line,it was found that the existing main problems were: Beol capacity planning,low production line balance rate,unreasonable staffing,production line layout adjustment due to capacity planning and poor production management,etc.,and then used the theory and tools of lean production such as production line balance,5W1 H,ECRS to formulate corresponding optimization programs for these problems,and finally in order to ensure the implementation of the improvement program,corresponding safeguard measures were formulated.Including encouraging full participation,strengthening the development of employees and optimizing the incentive mechanism,to ensure that the S product production line achieves the development goals of improving production efficiency,improving product quality,reducing production costs and shortening the delivery cycle.Through the optimization and improvement of lean production,the automated Cutting machine was introduced in the capacity planning of the Beol section of the X Company S product production line,the production capacity was increased from114pcs/shift to 500pcs/shift,the manpower was 4 people,the production line balance rate of the whole production line was increased from 31.14% to 82.21%,the site layout was readjusted according to the production state of "one stream",and the production management was also optimized,which improved the production efficiency and product quality of the production line.This paper uses lean production theory and tools to solve the practical problems at the production site,verify its correctness and feasibility in practice,and provide a reference for enterprises to optimize and improve the multi-variety and small-batch production operation mode. |
