In the Internet era,information exchange and communication are faster and more convenient,users have higher requirements for product quality,interactive experience,product value,etc.,the industry is more competitive,and the development of software technology has promoted software development.The speed of software product development has been greatly improved in order to accommodate the changes.the management of product development projects is constantly changing,and the requirements are fast and good.Z Company is a network security company founded in 2007,which mainly provided security services for the government in the early stage,and gradually transformed into a comprehensive security vendor that can provide integrated security services and solutions for the government,education,military,finance,medical,Internet and other industries.As the company grew,the existing project management process could no longer fully meet the requirements of product delivery.The purpose of this paper is to deeply discuss the deficiencies in Z company’s management processes such as demand,development,project approval and project completion,in order to propose effective solutions to improve it.Through more than 40 interviews with project personnel,23 specific project data analysis,and in-depth analysis of 4 main processes,9 problems are found in Company Z,such as lack of control and low product quality in demand management,insufficient R&D management delivery ability,excessive time taken for project establishment,and lack of project assessment and evaluation mechanism,PDCA process improvement method and Scrum agile development technology are introduced,10 process improvement measures are proposed,an overall plan for R&D project process improvement is proposed,project performance evaluation standards are established,problems in existing processes are solved,and project management level is improved.Finally,the implementation and evaluation of the process optimization scheme are completed,and it is proved that the process improvement measures,such as the combination of agile development technology and traditional project management,strengthen requirements review,improve the testing process,increase code review,and establish project performance evaluation standards.It provides a method to improve the product development process and the efficiency of team product delivery for Internet enterprises,especially SMBs.
