| In recent years,with the rapid development of the global information industry,the traditional project management model of the software industry has been unable to meet the needs of new forms.If we only follow the traditional project management process and do not optimize the process according to the actual situation,it will directly affect the delivery quality of the project.In this context,China’s software enterprises should not only improve the development level,but also make up for the defects in the process of project management by improving the process.By optimizing the allocation of internal and external resources,reorganizing business processes and other means,the process can serve the project and improve the productivity of the enterprise.Through the whole process of participating in the project management of the development of the a website of Zr company,combined with the post interview,the following problems in the software development project management process of the company are analyzed and summarized: in the project approval stage,there are problems of entering the next stage without getting the contract,unclear division of labor of team members and lack of appointment of confidentiality Commissioner;There are problems in the planning stage,such as the lack of confirmation of the project management plan by relevant departments,the lack of client review links,the purchase management plan has not been reviewed by the financial department,and the failure to do a good job in the warehousing registration;There are problems in the implementation stage,such as too long process in the demand stage,lack of phased testing in the coding stage,delayed confirmation of development results in the coding stage,and nonstandard testing and rectification process;In the monitoring stage,there are problems that confidentiality monitoring,change monitoring,risk monitoring and customer satisfaction monitoring are not in place;In the closing stage,there are problems of not doing a good job in management,closing and project arrangement.Applying business process optimization,BPR theory and PDCA cycle method,the five sub processes of software development project management of the company are optimized,mainly improving,simplifying,eliminating and merging the processes.Through the above methods,a detailed sub process of the project stage is formulated,and the optimization scheme for the problems existing in each process is put forward.Specifically,it includes: in the project approval stage,it puts forward a plan to establish a project set,strictly determine the responsibilities of the project team members,and increase the appointment of confidentiality officers;In the planning stage,the plan of strictly formulating and performing the project procurement plan,improving the review of the project management plan,and improving the details of the internal kick-off meeting was put forward;In the implementation stage,the scheme of perfecting the system design and design review,the coding stage and the testing stage is put forward;In the monitoring stage,the optimization of risk monitoring,customer satisfaction monitoring,confidentiality management monitoring and change monitoring are proposed;In the closing stage,the scheme of improving user training and management closing is put forward.It effectively makes up for the deficiencies in the software development project management process of Zr company,and provides practical experience and guidance process for the company to develop other software projects.To successfully implement the optimization scheme,it puts forward three safeguard measures: strengthening the concept training of process optimization,strengthening talent training and knowledge training,improving performance appraisal and realizing fair competition. |
