After the international financial crisis in 2008, the external demand has been dramatically decline. While high-end manufacturing has been back to USA, low-end manufacturing is transferred to Southeast Asia, at the same time labor costs are rising every year, China’s manufacturing industry has the big challenge, they wanted to survive, and then expand, then transformer. The main task is to be finding the customer and expand resources. The key points of customer are the cost, quality and quick response. With the limited resources, every manufacturing actively rise to the challenges of customers to win the customers.In this paper, using the reengineering theory optimize the trial run process of N company. Reduce the cycle time of trail run, improve the productivity, then meet the customer’s quick response requirement.Firstly, introduce the theory of reengineering and fish bones analysis method. Then induce the N company and business project process. Then Analysis the current situation of trial run process, list the problems and root cause. After that list the every step of the trial run, then eliminate, merge, remade and simplified the steps, to reengineering the trial run process. By this optimization, the cycle time was reduced. At the same time, the tools developed by computer technology and automation system help to improve the efficiency. Finally we summarize the achievements we reached and the problem we had. Through above analysis of qualitative and quantitative results, for the multi varieties and small batch manufacturing companies, through process reengineering can improve the efficiency and make customer satisfied.
