Cost management,quality management,scheduling and controlling are thethree main objectives in project management,and project can be delivered on timewhether is the biggest challenge for each project manager to have to face. Especiallyfor research and development projects,the project manager should encounter moreuncontrollable factors during the project development process, such as customer’srequirements in the research process changed slightly, estimate on the working taskand resource is not enough, the key technical difficulties can not be overcome, etc.,all the factors may lead to the project extended the specified time.Development of new products is one kind of technology-intensive activities,not only to focus on results,but also to focus on process management,a good processis a prerequisite to produce good results. In order to make R&D process achieverefinement and scientific management,project team must use the theory of projectmanagement and prevention. However, most companies ofen neglect R&D processmanagement. TOF is new product development project,the technology and durationis big challenge,Z company took some effective measures to manage the wholeprocess:Firstly, project team determine the goal of development and overall principlbase on Climent Technology Agreement. A clear and serious analysis on customer’srequirments is the first step to determine the detailed development contents andresources. The goal on TOF project is to deliver50pcs samples to H customer beforeFebrery10,2012,anyway,the most important principle is to assure the total duration. Z company set down special project team base on requirments and resources,andseparate overall development process into5phases,phaseI is conceptual stage,phaseII is planning stage,phaseIII is development stage,phaseIV is validation stage,phaseV is release stage,and determine key control point in every phase.Secondly, decomposition of the stages of TOF project activities. First of all isdecomposition on the total project,then on the every phase. Thus, it can formultimate formation of every phase and WBS chart. The formation and WBS can formresponsibility assignment matrix.Thirdly,design of the project schedule. Planning and schedule is the guidelineto every activity. The planning must clear goal of task,requeirmens of resources,thetime node and milestones. The project team formulate project schedule from phase Ito phase V,and determine the beginning priority of each activities.Fourthly,controlling of project schedule. In fact, schedule is result of forecast,the process is to make forecast to be schedule. During project process,project teamwill face unforeseen abnormalities,which may cause the actual progress deviateschedule. So project team must monitor overall process on the all time,and analyzeand take actions to adjust the schedule. In TOF project,one of team members isspecial to collect data of project progress controlling,team members analyze the dataand review to adjust and update the project schedule.In a word, TOF project use the theory of project management “projectschedule and controlling”and combine characters of Z and development,and themethods have been bring good results. Such as, upgrate development efficiency andimprove customer’s satisfication. So it may be helpful to other companies.
