After the commercial vehicle market is fiercely competitive,its upstream resources are basically occupied by the OEMs,and downstream accessory service providers do not have much say in the face of traditional auto repair shops and 4S stores.As a commercial vehicle parts company,Company A has provided one-stop solutions for its customers.The library is integrated into the Nanjing Distribution Center.The Nanjing Distribution Center has a large number of varieties and models,which can provide customers with multi-variety,multi-model,highfrequency,and small number of sales services.However,this initiative has also brought many problems to the Nanjing distribution center,which needs to be solved in practical work.This thesis analyzes and researches the Nanjing Distribution Center of Company A,develops and implements the optimization plan,implements the organizational structure update,and supports the performance appraisal plan of each post to achieve the purpose of positive guidance;develop a practical and practical SOP(standard Operation process),instruct employees to carry out standardization operations;use ABC classification and EIQ analysis to analyze the logistics warehouse planning and layout improvement of the distribution center,improve the overall management level of the warehouse;realize the goods through the storage and integration of the goods in the warehouse area The gathering to improve the efficiency of the work;according to the principle of maximizing the use of the picking position,increase its storage density and achieve efficiency.This thesis has carried out specific research on the problems in the storage management of A company's Nanjing distribution center.Through the problems reported in the actual operation node of the distribution center,the problems of the organizational structure are analyzed,including the unclear responsibility,the establishment of the warehouse area team does not meet the characteristics of the commercial vehicle parts warehouse,the assessment is not clear,etc.,and further analyze the problem.The reason is that the management did not timely sort out and pay attention to the problems brought about by the warehouse consolidation.In order to solve this problem,the organizational structure was reshaped,and the Nanjing Distribution Center was formed into a functional department with seven functional elements of complete logistics.Through the customer complaint form,the short-board in the distribution center operation is analyzed,that is,the distribution center has high dependence on skilled employees,and the employees need longterm learning to understand basic accessory knowledge,high learning time cost,and company organization dependence on employees.Strong,not suitable for the development needs of modern distribution centers,so as to comprehensively carry out the change of PDA picking instead of paper picking orders,in order to improve the accuracy and efficiency of order shelves,outbound and take the opportunity to reduce the dependence on employees.Through the analysis of the composition of the team,it points out that the team has the objective fact of lack of order data analysis and improvement ability,and establishes the order optimization strategy based on EIQ analysis method.Through the comprehensive analysis of EIQ,it grasps the characteristics of the operation of Nanjing distribution center.It paved the way for continued continuous optimization.Through the analysis of the inventory data of each SKU,we can understand that there are a large number of storages in Nanjing distribution center at present,and through the formulation of the rules for the storage of goods,the consolidation and consolidation of commodities will be carried out,and the proportion of one product and one storage will be improved to improve the selection.Goods efficiency.Through the basic situation of the 80% hit rate of the AB warehouse in the opposite library,it is research on the outbound order data of the library area,and different optimization strategies are adopted for important class A orders and SKUs.At the same time,the distribution center EIQ optimization theory is also used.The four sub-items of EQ,EN,IQ,and IK are analyzed,and the quantitative data is used as the basis.Then,the ABC classification method is used in combination to demonstrate the Nanjing distribution center.It belongs to the typical general distribution center,but it has its own characteristics.That is,there are more SKUs in the single sunrise library,fewer SKUs,and lower order reclosing rate.Therefore,an order optimization plan for picking goods in the form of order splitting and zoning operations for category A goods,order merging for category C goods,and sorting operation mode for sorting and sorting is established.At the same time,it has a good guiding role for the procurement of operating equipment in the post-distribution center and the overall layout optimization of the distribution center.The analysis of this thesis is from small to large,from easy to difficult,from point to face,and gradually promoted.I hope to establish a relatively complete and scientific warehouse management optimization plan for it.Some of the research results of the thesis are gradually being implemented in the Nanjing Distribution Center of Company A,and some preliminary results have been achieved,such as combining the warehouse group with the logistics management team and re-establishing a new Nanjing distribution center,integrating and collating discrete products,and using PDA.Carry out shelves,picking and reviewing operations.It is expected that after the implementation of these optimization solutions,the warehousing management level of the Nanjing distribution center of Company A can be effectively improved.At the same time,it is hoped that these optimization measures can provide some useful reference and reference for the warehouse management of similar enterprises.
