HL Company is a leading enterprise in the laser industry in China.Although the equipment application of the company involves many industries,the operation scale of the company has not been breakthrough.In order to enhance the scale,the company,in the form of group operation,is divided into several independent divisions and more than 70 subsidiaries.Different business departments and subsidiaries have different industrial and product positioning,and they cooperate with each other.In addition to completing the existing industrial layout,HL Company must enter some large industries around the world as soon as possible.The Panel Semiconductor Division of HL Company represents this company to enter the panel industry,semiconductor industry,solar industry and other new industries.These industries have hundreds of billions of dollars of equipment market demand.At present,equipment of these industries is largely controlled by foreign companies such as those of the United States,Japan and South Korea.For HL companies,this is a relatively new and high-threshold industry.The company must sink in,start again,and complete the development and promotion of equipment in every segment of these industries.In order to fully penetrate these industries,HL Company has launched many projects of equipment development in the panel industry and the semiconductor industry.Due to lack of relevant experience in project management,many projects that have been set up now do not operate well.Most projects are not progressing as expected.Project delay has become a normal phenomenon,just varying in delay time.Some projects are even suspended because of poor operations.Therefore,this paper conducts a targeted study on the progress management of LC project,a specific example of HL Company,and uses some basic theories of project management to specify and implement some improvement measures.At present,in terms of the operation of LC-S project,the progress optimization measures have played a certain role.The main work done by the author is as follows:1.Have a further understanding of the current situation of the R& D project management of the HL Company.In terms of the schedule management of the LC project of HL Company,a research and an analysis of the organization structure,plan implementation,project schedule management and communication are conducted,and problems of the project schedule management of this company are discovered.2.In terms of the organizational structure,the positioning and labor division of the Craft Department and other departments are not clear,leading to frequent communication difficulties in the process and disputes after that.The management of the company also found these problems.Because the company is under constant reform,so it adopts my suggestion of organization structure adjustment and integrating the Craft Departments and other departments after full communication among the management.By now,the organizational structure of the company has been adjusted and optimized accordingly,which provides basic support for the follow-up project progress management.3.In terms of the project planning,as a private company,almost everything is decided by the boss.Being a man of action,the boss has a working style of breaking out of the routine,leading to a project plan that is completely time-constrained and absolutely meets the needs of the customers.But he considers little of insufficient resources and technology as well as other risk factors.This has led to a number of irregular project plans.In the process of project operation,there are many difficulties,but the company gradually accepts some optimization suggestion of our Project Management Department.While giving priority to customer demand,some basic factors of project planning are also taken into consideration,such as project scope,time evaluation of the project,major risks of the project,etc.Therefore,the project planning of project progress management is gradually objectified,rationalized and scientific.4.From the perspective of the project schedule management,in terms of the incomplete information of information monitor,lack of control standard,schedule adjustment difficulties and other issues,the Project Management Department sets up an Excel project progress report,improves the control of information,makes a project schedule contrast figure,improves the control standards,and proposes a method to improve the project schedule,so as to realize the effective control of the project schedule.5.Other aspect such as document irregularity,inefficient project meetings and poor communication,the company normalized the names of the documents,fixed the document content format and normatively carries out document specifications.In addition,management of project meeting participants,meeting time and meeting chairpersons' preparations is also strengthened.The structure and personnel are made clear,and the supplier channels are optimized so as to ensure the overall improvement of communication management.The research results of this paper provide certain support for the smooth development of the R & D project of HL Company,and have guiding role and enlightenment significance for the systematic improvement of the project management of HL Company.
