Under the background of constant upgrading and increasingly fierce competition of the real estate market,real estate enterprises are continuously looking for new development paths.Major enterprises concentrate motive power of the rapid development of enterprises in the number and quality improvement of key personnel after a short period of exploration.In the real estate market,YX real estate company experienced the market situation which was from that the customer's investment behavior of buying house became increasingly rational,to that the customer's expectations for the product of commodity housing is increasingly higher and higher;In order to adapt to this change,under the guidance of the company's strategic objectives,the company adjusted the business strategy: from paying equal attention to both products and customers,to gradually transform it into a mode which is comprehensive customer-centered,and able to guide and satisfy customers' demand for future life quality and lifestyle.In order to cooperate with the transformation of business strategy,the company defined internally the key positions that can influence the achievement of strategic goals.After many rounds of discussion and analysis,general project manager as the primary key position and guaranteed talent of execution of the enterprise strategy,after consensus within the company,it was believed that the cultivation of general project manager is the top priority to continue to maintain the core competitiveness,enhance vitality and response speed of change,achieve steady growth in the fierce competition of real estate market.This paper takes the training of general project manager of YX real estate Company as the research object,in order to meet the needs of key talents in the transition period of enterprises and make positive contributions to the training of key positions in the real estate industry.First of all,this thesis summarizes the theories related to job analysis,competency model and key talents,and introduces the methods of building job analysis and competency model.Secondly,it analyzes the current talent status,difficulties and problems existing in YX real estate and analyzes its reasons.Finally,centered on the enterprise strategy and business needs,it accurately defines the project general manager as the enterprise's current key personnel to establish the competency model construction of project general manager,develop training program of the project general manager,and describe and summarize the implementation effect.It is hoped that this study can provide case experience for talent cultivation in the period of transformation and upgrading.
