| In recent years,the concept of supply chain management is gradually accepted,practiced and developed in China.How to improve management,reduce internal friction and build a strong supply chain has become a problem that every enterprise must face.As an important part of the supply chain,procurement is no longer a traditional function such as price negotiation and order placement,but a strategic function to seek upstream and downstream partners of the supply chain for enterprises and reduce the procurement cost of the supply chain.This paper studies the purchasing strategy of a state-owned enterprise,aiming to help improve the dilemma of profit decline faced by the enterprise and improve the profitability and core competitiveness of the market.G company is a high-voltage switch R & D and manufacturing enterprise,which belongs to the power industry.In recent years,the operating data of G company has been greatly improved,but the profitability has been greatly reduced.The overall operation quality of the company is not optimistic.Through problem analysis,it is found that the company’s supply chain management and procurement management problems are prominent,resulting in high cost,frequent quality problems,untimely supply and brand shape The elephant is affected.As a market-oriented enterprise,G company is facing fierce market competition at home and abroad.In order to achieve high-quality development,enterprises must speed up industrial transformation and upgrading,optimize the industrial chain,strengthen the supply chain,and fundamentally improve the competitiveness of enterprises.Based on the theory of supply chain management and purchase management,the main problems in G company’s purchase are collected and the most urgent problems are selected.By using brainstorming and fishbone diagram,the paper analyzes the main problems and finds out the deep reasons that affect the quality and efficiency of procurement.Then,in view of the frequent replacement of suppliers,frequent quality problems,untimely supply of materials,high procurement cost,and low level of information,based on the classification of procurement materials,this paper puts forward a targeted procurement strategy improvement scheme.Implement centralized procurement for daily materials to achieve the economic benefits of large-scale procurement;establish long-term cooperative relationship with suppliers for key materials and strategic procurement;strengthen supplier selection and performance evaluation for leveraged materials toimprove procurement quality;widely source bottleneck materials to improve material support capability;break the information barrier between the supplier and the demander,and explore the implementation of JIT system Procurement:comprehensively use ERP,MRP,electronic bidding and other means to promote the effective connection between ERP and WMS,so as to promote the reengineering of enterprise procurement process and improve the level of procurement information.This paper uses many management theories and tools.In this paper,TOPSIS model is used to set up the evaluation indexes and weights of suppliers reasonably,and the evaluation is carried out from the dimensions of suppliers’ comprehensive strength,technical level,capital status,willingness to cooperate,etc.;PDCA cycle model is used to continuously promote quality improvement;VA/VE model is used to analyze and improve the procurement cost;Finally,the application of LCC procurement strategy is prospected.In this paper,through optimizing and improving the procurement strategy of G company,improving the efficiency and efficiency of procurement,strengthening the control of procurement cost,enhancing the upstream and downstream synergy of the supply chain,and then giving full play to the overall force of the supply chain where the enterprise is located,creating a good internal and external environment for the development of the enterprise,and promoting the high-quality development of the enterprise.At this stage,one country advocates "The Belt and Road Initiative",and encourages the powerful domestic equipment manufacturing enterprises to go out.G company is not only a state-owned enterprise,but also belongs to the equipment manufacturing industry.Under this background,the research of this paper is widely representative.Through the study of enterprise procurement strategy,based on the theory of supply chain management and procurement management,this paper analyzes the typical problems and deep-seated reasons in its procurement,especially some common problems,and puts forward the improvement scheme of systematic procurement strategy,in order to have a certain reference for the domestic related industries and similar enterprises. |
