| The H educational administration management platform of the corporate university department of the XHS Group was developed and delivered in two stages.In the first stage,a serious schedule lag occurred.With business growing faster and more urgent in all aspects,all departments in the university have high hopes for this platform and look forward to the various functions of the system after it goes online.This paper analyzes the serious schedule lag that occurred in the first stage of the H educational administration management platform project,and found that due to the lack of project management knowledge of the project team members,the stakeholders were not fully identified in the project schedule and the project scope was not defined clearly.The nodes and management methods of the schedule plan are relatively rough,and the project schedule cannot be effectively managed and controlled during the execution stage.After studying and researching the research results of project schedule management at home and abroad,some more effective tools are selected to plan and design the second stage of the project schedule management.Firstly,we used WBS to break down the second phase work into 31 work packages,4 milestones,form a project network diagram,and delimit the project scope.Secondly PERT was used to estimate the activity time of WBS work packages and identify critical paths;use critical chain method to upgrade,use 50% method to reduce critical chain activity time by half,and set three Buffer zone to eliminate the influence of uncertain factors on the project.In terms of buffer management,a 5-color management method was proposed to manage the buffer in detail and comprehensively.This study takes the development project of the H educational administration platform as an example,uses WBS,PERT,the Critical Chain Method and other tools to identify the critical chain,calculate the buffer size and set the buffer,prepare the project schedule management plan,and verify the feasibility and Effectiveness. |
