At present,China’s car sales have accounted for nearly one-third of the global market share,becoming the most important market position for domestic and foreign car companies.In order to cope with the increasingly competitive market,auto parts suppliers follow the vehicle manufacturers and market moves to develop new products at the fastest speed,it will be particularly important.First of all,this paper research basic methods and tools of project schedule management,and summarizes the shortcomings of current project schedule management.Taking the vehicle ambient project as the specific research object,the irrationality of schedule planning and schedule control is expounded,and then the appropriate schedule management tool is selected to optimize the schedule.The case of this paper uses Ishikawa diagram to analyze the problem and find the reason.It is found that there are problems in schedule planning and schedule control,which are mainly caused by the lack of detailed plan decomposition,poor logical relationship of tasks,unreasonable estimate of construction period,unclear person in charge and not timely tracking.Secondly,the relevant methodology of schedule management is applied to optimize the actual schedule planning problem.The work decomposition structure method(WBS)is used to refine the task,the critical path method(CPM)is used to find the critical chain,the plan review technique(PERT)is used to reasonably estimate the construction period,and the task matrix is used to assign the responsible person of each task.Then,the cause of the progress control problem is that the progress tracking is not timely,there is no catch-up plan,the organization structure is unreasonable,and the responsibility can’t pay 100%attention to the accuracy of a single project,and the progress problem is caused by too many changes and the inability to effectively manage.Then,by increasing the system node control,increasing the Backup person of the project manager,optimizing the communication mechanism,adding catch up schedule,establishing the organization structure of project matrix,control ECN via system,increasing the profession of the company’s developers to reduce the impact of ECN on the schedule,etc.,finally the schedule control problem is improved.As a result,the total duration of the project has been optimized by 38 working days,and the original delivery date of the customer has been finally met.Classified as Public 2Through this case,it is concluded that combining with the actual system of P06 from A company,it is effective to apply the theoretical knowledge of schedule planning and schedule control to the actual case of A company.At the same time,it also provides reference for the schedule management of other projects in A company.
