Over the past decade,Internet companies have become an important force in China’s economic growth,and their business patterns are very different from traditional enterprises.At the same time,the Management mode of Internet enterprise Project has been in innovative exploration and development,and the Project Management Office(PMO)as a permanent organization to centrally manage different types of Internet projects has become a popular choice for enterprises.The emergence of PMO has solved the problems of cross-departmental communication and assistance for a number of projects,thus rapidly improving the success rate of projects.However,due to the short development time of PMO in our country,many enterprises lack the experience of PMO operation and management.At present,the operation and management problems of enterprise PMO not only come from the external,but also exist in the enterprise itself,such as unreasonable personnel structure of PMO,lack of reasonable authorization mechanism,and lack of effective incentive and promotion mechanism.The PMO department of R Company is faced with the above problems.It is urgent to improve the operation capacity and management level of PMO and enhance the value of PMO.Based on this,this paper takes the PMO department of R Company as the research object,summarizes the management advantages and existing problems of PMO in the enterprise practice,and puts forward the PMO management optimization plan and implementation guarantee combined with the actual situation,in order to improve the efficiency of Internet project management of R company and provide reference for similar enterprises.First of all,this paper systematically analyzes the characteristics of R Company’s Internet project,the development history of project management and the implementation status of PMO.It is found that the Internet project of R Company has a wide range of business,high technical difficulty and great changes in demand.Company PMO gradually mature,now the main members include project management experts,technical experts,training personnel and information personnel.Secondly,through interviewing 13 department heads and questionnaire survey of 36 project managers,the effectiveness,existing problems and causes of PMO management of R Company were analyzed.The PMO management of R company greatly improves the reporting efficiency,the project management system takes shape,the cross-departmental project cooperation is smoother,the waste of resources is effectively avoided,and the project delivery rate on time is improved.However,there are still some problems such as insufficient authorization of PMO,lack of unified management of project managers,over-reliance on project management maturity model,and low satisfaction of project managers to PMO.Finally,combining the current situation and problems of PMO management and related theories of R company,the PMO management optimization scheme is proposed from the perspective of project manager and PMO department,including the establishment of functional guarantee management system of project manager and PMO steering committee.And from the perspective of corporate strategy,system construction,talent management and other relevant safeguard measures to ensure the smooth implementation of the program.
