With the introduction of real estate registration regulations and national land survey policies,Zhenshan company,which has been deeply engaged and explored in the field of government digital reform for many years,has rapidly expanded its business and increased the number of projects.In this state,the single project management mode obviously can not meet the needs of enterprise project management.Because the projects of enterprises are basically carried out in the state of multi project parallel,the problems in multi project management also follow.This paper takes the multi project management of Zhenshan company as the research object,and adopts the methods of expert interview,case analysis,literature review and so on.Firstly,after interviewing and analyzing the multi project management status of the enterprise,this paper summarizes and refines the two main problems faced by the enterprise in multi project management,namely,the conflict of multi project resource utilization and project schedule management,and deeply analyzes the main causes of the problems.Then,by consulting the literature,learning from the previous research results and experience accumulation in the field of multi project management,combined with the actual situation of the company,this paper puts forward the optimization strategy of multi project management suitable for the company.1、 By optimizing the organizational structure of the company,the original compound organizational structure is adjusted to the division organizational structure.Achieve the unity of objectives and interests of all departments,and focus the concerns of all departments on project implementation.2、Build a project priority evaluation system to make the multi project development and final results consistent with the strategic objectives of the enterprise.The priority evaluation system is based on the measurement indicators of the four dimensions of the balanced scorecard,and uses the strategic dominant analytic hierarchy process(stl-ahp)combination model to calculate the index weight,and finally obtains the project priority evaluation results that fit the enterprise’s strategic objectives.Through the above two optimization measures to solve the problem of resource utilization conflict in multi project management.3、 Establish a project management office(PMO)to coordinate multi project management,formulate project implementation standards,follow up and solve the problems existing in multi project management,and realize the rational allocation of resources of the company.4、 The critical chain project management method is introduced.First,WBS is used to decompose the project tasks,and then the project duration is reasonably estimated by using the plan review technology.Then,the project network diagram is prepared to identify the critical path,consider the resource constraints in the critical path and make corresponding adjustments.Finally,the project buffer is inserted in the critical path and the buffer consumption is tracked.5、 Optimize the performance appraisal scheme,link the performance appraisal with project management.and solve the progress management problem in the multi project management through the above three optimization measures.
